What If AI Made Human Work More Valuable?

The conversation around artificial intelligence often begins with a fear: What jobs will AI replace? It is a fair question. Artificial intelligence is already changing how work is performed across industries. Routine tasks can be automated, research can be completed faster, customer questions can be answered without a person, and processes that once required hours can sometimes be completed in minutes.
But perhaps there is another question worth asking: What if we used AI not simply to eliminate work—but to create better work?
That possibility became very real to me when I learned what IKEA did with thousands of its customer-service employees.
IKEA Chose a Different Path
In 2021, IKEA introduced an AI-powered customer-service assistant called Billie. The system began taking over many of the repetitive questions traditionally handled by call-center employees. Questions about store hours, order status, policies, and other routine matters were exactly the kinds of interactions automation could handle efficiently.
The predictable business response might have been to reduce the workforce, but IKEA chose a different path. As Billie absorbed more routine customer-service activity, IKEA retrained roughly 8,500 employees to handle more complex customer issues or work as remote interior-design and sales advisors. The company taught them new tools, product knowledge, communication techniques, and design skills.
The result was not simply that those employees remained employed. The remote-sales centers where many of them now work became IKEA's fastest-growing sales channel, growing between 15% and 20% annually over the previous three years. They generated approximately €1.25 billion in sales in the most recent fiscal year reported.
That does not prove that every job affected by AI can—or will—be transformed this way. It does, however, demonstrate something important: Automation can create capacity. What an organization chooses to do with that capacity is still a human decision.
What If Reskilling Became Part of the Technology Investment?
When an organization buys new technology, the business case usually focuses on efficiency. Leaders ask how much time it will save, how much productivity will improve, which processes can be automated, and what costs can be reduced. Those are legitimate business questions, but what if another question became equally important: What are we going to do with the human capacity this technology creates?

Imagine if workforce development were built into the implementation plan from the beginning. Instead of waiting until the technology has been introduced and declaring that the organization now has excess employees, leaders could anticipate how particular tasks will change and begin asking what the people who perform them could learn to do next.
Some employees might move into customer relationships, analytics, training, sales, quality assurance, or innovation. Others might take on more problem solving, coaching and mentoring, community engagement, creative work, or entirely new roles we have not yet imagined. Making those transitions possible would require investment, but it would also require organizations to stop thinking of people only in terms of the jobs they perform today.
A Job Is Not the Same Thing as a Person's Capability
One of the most interesting lessons from the IKEA example is that the employees did not suddenly become valuable because they learned interior design. They already possessed value. They knew the customers, understood the company and its products, and had experience solving problems and communicating with people. The organization found another way to use and develop those capabilities.
This distinction may become increasingly important as AI changes work. A job is a collection of tasks, but a human being is much more than a collection of tasks. When technology replaces some of those tasks, it does not automatically erase the person's judgment, creativity, experience, relationships, curiosity, or capacity to learn.
The World Economic Forum has emphasized that AI is driving significant changes in the skills organizations need and has identified reskilling and upskilling as central workforce priorities. Its 2026 outlook for chief people officers specifically points to redesigning jobs, expanding reskilling, and deploying AI responsibly as interconnected priorities.
PwC's analysis also suggests that AI-exposed industries are not simply shedding workers. Its global jobs research found employment and wages continuing to grow in many AI-exposed occupations even as the skills required within those occupations change rapidly. That suggests the future may be less about disappearing professions and more about changing combinations of human and technological capability.
What If We Applied This Beyond Corporations?
This is where the question becomes much larger for me. What if organizations, communities, and governments began thinking about technological progress not only in terms of what it could replace, but also in terms of what human potential it could release?
Imagine a city automating repetitive administrative processes and using some of the capacity created to retrain employees for community outreach, housing navigation, or services for older adults. A healthcare organization might automate administrative documentation so employees could spend more time educating patients or helping families navigate complicated systems.
A school system might reduce some of its administrative burden and create greater capacity for mentoring, tutoring, and individual student support. A small business might automate bookkeeping, scheduling, and routine communication so the owner has more time to develop employees, serve customers, or participate in the community.
Not every efficiency would translate directly into another position; economics are more complicated than that. Still, the underlying question is worth asking: When technology gives us capacity, what do we intentionally choose to do with it?
What If We Asked the Same Question About Our Own Lives?
This idea does not apply only to large organizations. Many of us are already using AI in our personal and professional lives to summarize information, prepare a first draft, organize a schedule, conduct research, analyze data, plan a project, or complete an administrative task faster than we could before.
It is tempting to treat every minute we save as room for another task. If AI saves us thirty minutes, we fill it with thirty more minutes of work. If it saves five hours a week, we increase our expectations until those five hours disappear. Intentional living invites us to pause and ask a different question: What was I trying to create more capacity for in the first place?
Perhaps some of that time could go toward more meaningful work or learning a new skill. We might mentor someone, develop an idea, have a conversation we have been postponing, exercise, volunteer, spend time with family, create something, or simply allow ourselves to live at a pace that is a little less frantic.
Efficiency has no inherent purpose. We give it purpose through what we choose to do with the space it creates.
Imagine the Compounding Effect of AI on Human Potential
When an employee learns a new skill, the benefits can extend far beyond a single job description. That employee may become more valuable to the organization and create a better experience for a customer. The confidence and financial stability that come with growth may affect the employee's family, and what they have learned may later be shared with a colleague, a younger person they mentor, or someone in their community.
The effects of development do not necessarily stop at the walls of the organization paying for it. Human capability travels, which is why the conversation about reskilling could become much bigger than corporate workforce planning. Investment in human capability can ripple through organizations, families, communities, and economies.
The World Economic Forum's global Reskilling Revolution initiative is working toward providing expanded skills and economic opportunities to one billion people, with more than 850 million already reached or committed through participating initiatives as of early 2026. The scale of that effort reflects how significant the challenge has become, but it also hints at the opportunity.
Technology Does Not Decide What Kind of Future We Build
AI is neither automatically a force for human flourishing nor automatically a force for displacement. It is technology, and human beings still make decisions about how it is implemented.

Organizations decide whether efficiency becomes only a cost reduction or an opportunity for reinvestment. Leaders decide whether employees affected by automation are viewed primarily as obsolete labor or as people capable of learning something new. Governments and communities decide whether workforce development is treated as an expense or as infrastructure for the future. Each of us also decides how we will respond when technology changes the work we know.
Those decisions are where intentionality enters the conversation. Intentional living does not mean resisting change. Sometimes it means recognizing that change has arrived and asking: How can we use what is changing to create something better?
Perhaps the Goal Should Be More Than Productivity
There is tremendous excitement about how productive AI may make us, but perhaps productivity is only part of the opportunity. What if technology allowed us to remove some of the work people were never particularly well suited to doing in the first place? What if we used that capacity to cultivate the things people do remarkably well—judgment, curiosity, empathy, creativity, relationship-building, mentoring, problem solving, imagination, and human connection?
IKEA's story does not provide a blueprint that every organization can simply copy. It does, however, offer an intriguing alternative to the assumption that technological progress and human opportunity must always move in opposite directions.
Maybe the question should not simply be How many jobs can AI do? Maybe we should also ask: What could people do if we gave them the opportunity to become more? That question applies far beyond the workplace.
If we intentionally use technology to remove unnecessary effort, invest in people's ability to grow, and redirect some of the capacity we create toward work and lives that matter more, the real promise of AI may not simply be a more efficient world. It could be a world in which we become more intentional about where human ability is needed most.
AI may change what we do, but it also gives us an opportunity to reconsider what only people can bring to the work: judgment, creativity, empathy, courage, and connection. The question isn’t simply how you will use AI. It’s how you will become more fully human—and more valuable—alongside it.
